How to run a competitor SERP analysis that moves rankings
Staring at the search results and "getting a feel" for the competition rarely changes rankings. A useful competitor analysis ends with a prioritized action plan, not a vibe.
The workflow
- Fix the context. The exact query, country and language decide who your competitors actually are.
- Compare on three axes: topical/semantic coverage, UX and structure, and answer-engine readiness.
- Score by impact × effort. A missing comparison table beats a paragraph tweak.
- Ship, then re-measure. Track the same page over time to see the gap shrink.
Common mistakes
- Analysing the global SERP when your audience is local (or vice-versa).
- Copying competitors instead of covering what they cover — better, and more clearly.
- Doing it once. Rankings move; schedule a recurring check.
What to compare on each axis, concretely
- Semantic coverage. List every entity, sub-question and heading each competitor addresses, then diff the union against your page — the method is detailed in our semantic content gap guide. What most of them cover and you omit is your highest-probability fix.
- UX and structure. Count words to the first substantive answer, heading depth, presence of tables and lists, mobile rendering, and intrusive elements. Readers and models both abandon walls of text.
- Answer-engine readiness. Check who is actually cited when the query triggers an AI Overview — if that set differs from the organic top 10, it tells you which signals matter for your query. The seven-cause diagnostic applies to each competitor too.
How many competitors are enough?
Three is too few to separate signal from style; twenty drowns you in noise. In practice five to eight pages from the live SERP — in your exact country and language — is the sweet spot: enough to see which topics are consensus (covered by most) versus optional (covered by one). Consensus topics you are missing are almost always the highest-impact additions.
